Product manager interview questions
Product manager interview questions and answers
PM interviews test product sense, analytical thinking and how you lead without authority. These are the question types asked most, with what each one checks and a structure to answer them.
What to revise before the interview
- A structure for product design questions: users, problems, solutions, metrics
- North-star and supporting metrics
- Root-cause analysis for metric drops
- Prioritisation: RICE, impact vs effort
- Writing a PRD and user stories
- Experimentation and A/B tests
- Working with engineering and design
- Your own product stories in STAR form
1.What is your favourite product, and how would you improve it?
- What they're checking
- Product sense and user empathy.
- How to answer
- Pick a product you really use. Say who it's for and why it works, then pick one user segment, one pain point, a solution and how you'd measure success.
2.Design a product for a specific user group.
- What they're checking
- Structured thinking under ambiguity.
- How to answer
- Clarify the goal, choose a user segment, list their pain points, prioritise one, brainstorm solutions, pick one with reasons, and define success metrics and risks.
- Example answer
- “For a food app for college students, I'd focus on students ordering late at night on a budget. Their biggest pain is high delivery fees on small orders, so I'd test group orders by hostel with one shared delivery fee, measured by orders per active student and average delivery cost.”
3.Daily active users dropped 10% yesterday. What do you do?
- What they're checking
- Analytical root-cause thinking.
- How to answer
- Check data and tracking first, then segment: platform, app version, region, new vs returning users, feature. Look for internal changes (releases, outages) and external ones (holidays, competitor), then act on the cause.
4.What metrics would you track for a feature like UPI payments?
- What they're checking
- Metrics judgement.
- How to answer
- A north-star (successful payments per user), funnel metrics (initiation, success rate, failure reasons), speed, repeat use, and guardrails like fraud and support tickets.
5.How do you prioritise a backlog?
- What they're checking
- Decision-making.
- How to answer
- Tie items to goals and score by impact, reach, confidence and effort (RICE). Leave room for tech debt and bugs, and explain the trade-offs openly.
6.An engineer says your feature will take three months. What do you do?
- What they're checking
- Working with engineering.
- How to answer
- Understand where the time goes, then look for the smallest version that tests the main idea, phase the rest, and check if any part can be bought or reused.
7.Tell me about a product you launched.
- What they're checking
- Ownership and outcomes.
- How to answer
- Problem, users, what you shipped, your role, the result in numbers and what you learned. Freshers can use a project, internship or college initiative.
8.How do you decide whether to build a feature that a big customer asks for?
- What they're checking
- Strategy vs short-term pressure.
- How to answer
- Check if it solves a problem many users have and fits the strategy, estimate cost and maintenance, and consider alternatives such as configuration or an integration.
9.How would you measure the success of a new onboarding flow?
- What they're checking
- Experiment design.
- How to answer
- Primary metric: activation (users completing a key action), measured in an A/B test, with guardrails like drop-off and support contacts, and longer-term retention.
10.Why do you want to be a product manager?
- What they're checking
- Motivation and understanding of the role.
- How to answer
- Connect your experience (engineering, design, business or user-facing work) to what PMs actually do: deciding what to build and why, with users and data.
Frequently asked questions
How do I become a product manager as a fresher?
APM programmes at product companies, or a move from engineering, design, analytics or business roles. Show product thinking with case studies of products you know well.
Do PM interviews include technical questions?
Often basic ones - how APIs work, system trade-offs, what makes something hard to build - especially for technical PM roles.
What books help with PM interviews?
Popular choices include "Cracking the PM Interview" and "Decode and Conquer" - but practising answers out loud matters more.
